Organizational AI Readiness

Know what must be ready across leadership, people, policy, process, data and operations.

When it helps

The organization needs an objective baseline before authorizing significant AI investment, expanding adoption or announcing a major initiative.

Focus

  • Leadership and stakeholder interviews
  • People, process, policy, data and operations
  • Governance, compliance and change readiness

Outcome

  • Executive readiness assessment
  • Gap and exposure analysis
  • Prioritized organizational actions

The situation

Readiness is an organizational question that keeps being answered as a technology question.

Before an organization commits budget, announces an initiative or expands AI use across departments, someone has to be able to say what is actually ready. Not whether the tools work — they usually do — but whether leadership agrees on the objective, whether policy covers the use, whether data can be handled lawfully, whether the people affected have been prepared, and whether anyone has been made accountable for the result.

The AI Readiness & Governance Assessment is the SAGAZ flagship engagement and the ASSESS stage of the practice. It produces an objective baseline across seven domains — leadership and strategy, people and capability, process and operations, policy and governance, data and technology, risk and compliance, and change capacity — using evidence the organization can verify rather than opinion.

Every finding is written in the same structure: current state, gap, exposure, priority and recommended action, with an owner attached. That structure exists so the report can be read by a board, used by an executive team and defended under review, without translation.

How it works

How the assessment is conducted.

Three to four weeks, structured so leadership's time is spent on judgment rather than on data collection.

01 · Scoping

Deciding what is being assessed

A scoping session fixes the perimeter: which entities, functions and use cases are in scope, who will be interviewed, what documentation exists and what decision the assessment has to inform.

Deliverable

Written scope, interview schedule and document request list — agreed before any work begins.

02 · Evidence

Interviews and documentary review

Structured interviews with leadership and the people doing the work, plus review of policies, contracts, workflows, vendor terms and existing controls. Where practice and policy differ, both are recorded.

Deliverable

Evidence base across the seven domains, with sources traceable to interviews and documents.

03 · Analysis

Maturity, gap and exposure

Each domain is placed against defined maturity criteria, and each gap is assessed for the exposure it creates — legal, regulatory, professional, operational or reputational — and prioritized accordingly.

Deliverable

Domain-level maturity view and a prioritized gap and exposure analysis.

04 · Readout

An executive session, not a document drop

A 90-minute executive readout presenting the findings, the priorities and the recommended sequence, followed by the final report and a 90-day action roadmap with named owners.

Deliverable

Executive report, readout session, prioritization matrix and 90-day roadmap.

What you receive

  • Executive readiness report across seven organizational domains
  • Prioritized gap and exposure analysis in current state / gap / exposure / priority / action form
  • 90-minute executive readout with the leadership team or board
  • 90-day action roadmap with owners and decision gates
  • A baseline that can be re-measured after the work is done

What I need from you

  • An executive sponsor and access to leadership for interviews
  • Existing policies, vendor agreements and relevant workflow documentation
  • Permission to speak with the people actually using the tools
  • Roughly 6–10 hours of organizational time, spread across three to four weeks

Scope & investment

Scope, timeline and investment.

The AI Readiness & Governance Assessment starts at $7,500 for a single organization and is quoted in writing after a 20–30 minute fit call. Multi-entity, multi-jurisdiction or heavily regulated environments are scoped individually. Timeline is three to four weeks from scoping session to executive readout.

The assessment is deliberately a standalone engagement. There is no obligation to continue into advisory, governance or implementation work, and the report is written so that your own team — or another advisor — can act on it without me.

Questions leaders ask

What is included in an AI readiness assessment?

A useful assessment examines leadership and strategy, people and capability, process and operations, policy and governance, data and technology, risk and compliance, and the organization's capacity to absorb change — then states the gap, the exposure and the recommended action for each.

How do consultants assess AI readiness in a business?

SAGAZ combines structured leadership and stakeholder interviews with review of current practices, policies, contracts and operating conditions. Where documented policy and daily practice differ, both are recorded, because the gap between them is usually where the exposure lives.

How long does an AI readiness assessment take?

Three to four weeks from the scoping session to the executive readout, requiring roughly six to ten hours of organizational time in interviews and document review.

What do we actually get at the end?

An executive report across the seven domains, a prioritized gap and exposure analysis, a 90-minute readout session with leadership or the board, and a 90-day roadmap with named owners and decision gates.

How should leaders choose an AI readiness assessment provider?

Choose a provider that evaluates organizational consequences as well as technology, states its criteria in advance, and can translate findings into assigned, practical and measurable next steps. A readiness report that cannot be acted on without the consultant is not a baseline, it is a sales document.
