Executive AI Governance Session

Ninety minutes with your leadership team, and a written decision memo two days later.

When it helps

AI is already in use across the organization, leadership has not yet decided what is authorized, and no one wants to spend three weeks on a diagnostic before making the first decisions.

Focus

  • Where AI is already being used, and under whose authority
  • Which uses require a leadership decision now
  • Who owns each decision, and what evidence it produces

Outcome

  • Decisions taken in the room, recorded
  • Executive decision memo within two business days
  • A defensible first position, in writing

The situation

Most organizations do not have an AI problem. They have an unmade decision.

Staff are already using AI tools. Some of it is excellent work. Some of it involves information that should never have left the building. Leadership has not authorized any of it, and has also not prohibited it — which means the organization is operating on the judgment of whoever opened the browser tab.

That position is not sustainable, and it is also not solved by a policy document written in isolation. A policy without decision owners is a document; it changes nothing on Monday morning.

The Executive AI Governance Session exists to make the first set of decisions properly: in the room, with the people who hold the authority, written down afterwards in a form the board can read and a regulator could review. It is the smallest piece of real governance work an organization can commission, and for most it is enough to stop the bleeding while deciding whether a full assessment is warranted.

How it works

Three steps, two weeks at most.

Your time commitment is the 90 minutes. Everything around it is mine.

01 · Preparation

Before the session

A short intake and a review of what you already have — existing policies, the tools in use, the decisions on the horizon — so the session starts at the real questions rather than at introductions.

Deliverable

A written agenda of the specific decisions to be taken, circulated in advance.

02 · The session

Ninety minutes, facilitated

A working session with the board or executive team: current use, exposure, authorized and prohibited uses, who approves tools, what must be disclosed, and what evidence the organization will keep. Decisions are made and captured as they happen.

Deliverable

Decisions recorded live, with owners named in the room.

03 · The memo

The record leadership can act on

An executive decision memo within two business days: decisions taken, decisions deferred and why, owners, risks named, and the recommended next step — written so it can be read by a board and used by management without translation.

Deliverable

Executive decision memo (PDF), yours to use, adapt and circulate.

What you receive

  • Preparation and a decision agenda before the session
  • A facilitated 90-minute session with leadership or the board
  • Executive decision memo within two business days
  • Named owners for each decision taken
  • A clear recommendation on whether a full assessment is warranted

What I need from you

  • Ninety minutes with the people who can actually decide
  • Any existing policies, tool lists or vendor agreements you already have
  • Honest answers about what is already being used

Scope & investment

$1,500, fixed.

One organization, one session of 90 minutes, one executive decision memo. The fee is fixed and quoted in writing before scheduling; there is no hourly billing and no obligation to continue into further work.

If the session shows that the organization needs an evidence-based baseline rather than decisions on what leadership already knows, I will say so, and the fee is credited toward the AI Readiness & Governance Assessment.

Questions leaders ask

What is an executive AI governance session?

A 90-minute working session with the board or executive team that answers three questions in writing: where AI is already being used in the organization, which of those uses need a decision now, and who owns each decision. It ends in a decision memo, not a proposal.

Who should be in the room?

The people who can decide: the CEO or executive director, the board chair or committee chair where the board is involved, and the executives accountable for operations, legal or compliance, and people. Four to eight participants works best.

What does the $1,500 include?

Preparation on your organization before the session, the 90-minute session itself, and a written executive decision memo delivered within two business days: decisions taken, decisions deferred, owners, risks named and the recommended next step.

Is this the same as an AI readiness assessment?

No. The session is a decision-making working session using what leadership already knows. The AI Readiness and Governance Assessment is a three-to-four-week evidence-based diagnostic with interviews, document review and a 90-day roadmap. Many organizations start with the session.

Do we have to continue with further work?

No. The session is a standalone engagement and the memo is written so your own team can act on it without further involvement from SAGAZ.

Make the first decisions properly.

Ninety minutes, your leadership team, and a written record you can defend.
